From painter to business owner. Four stages, at your pace.
Most painting companies under $1M were built on skill and referrals, and most of the business still runs through the owner's phone. Moving it onto systems happens in four stages, each one buying the hours the next one needs. How far you go, and whether you stay on the brush, is your call. Here are the four, what to fix at each, and five questions that tell you which one you are in.
Coaching-Led: Month to month · The Engine: 3-month minimum, then month to month
Three years ago, I was more on tools. Right now, I can choose if I want to be on tools or no.
What are the stages from painter to owner?
You are the business
Under $400K. You paint, quote, answer the phone and chase invoices. Every day off is a day of lost revenue.
Fix now: Fix the phone and the follow-up first. A missed-call text and an automated estimate sequence buy you the first hours back.
You have a crew, and you are the best painter on it
$400K to $800K. Two or three painters, and you are the best one, so you paint and manage. Quotes happen at night.
Fix now: Choose which weekdays you paint. Quote on site with a written range on the rest. Hand the crew a lead painter with a checklist and pay them for it.
You run the crew and the phone
$800K to $1.5M. Every lead, quote, schedule and complaint comes to your phone.
Fix now: A marketing engine that books the work, an office person or service for the phone, and one number you check weekly: cost per booked estimate.
You run the business
$1.5M and up. An estimator, a production manager, a system for leads. You work on pricing, hiring and the next market.
Fix now: Now the business is an asset. It runs on systems and people, so it can run a month on its own or be sold.
Which stage are you in?
Five questions. Most owners land in stage two. The fix for each stage is above.
- 1Who answers the phone when a new lead calls, and how fast does a new lead hear back?
- 2What share of jobs do you personally have to touch for them to get done?
- 3How many days in a row could you be unreachable before something breaks?
- 4Do you know last month's cost per booked estimate without looking it up?
- 5Are you still on the brush most days?
If the answer to the first question is "me, when I can", start there. It is the cheapest fix on this page and it is the one on the dead estimates page.
Two ways through it, price on the page
Coaching-Led is done with you: a weekly working call, a Loom with your next move, and the playbook vault, for $597 a month. For the owner who wants to build it and keep the skill. The Engine is done for you: the follow-up system, the ads, the booking, installed on your business, $1,500 to build and $2,500 a month after, with a monthly owner call. Coaching-Led is month to month. The Engine has a 3-month minimum, then month to month. Neither hides the price behind a call.
Questions painting owners ask about the four stages
How does a painting owner step back from the brush?
In stages, and only as far as you choose to go. First fix the phone and the estimate follow-up so every lead gets answered while you are on a job. Then choose which days you paint and quote on the rest. Then build a marketing engine that books the work and put someone on the phone. Then hire an estimator and a production lead. Take them in order. The hours from each stage pay for the next.
At what revenue can a painting business owner stop painting?
Around $400K to $600K a year, if the follow-up and booking are systemized. The math: a crew of three at a healthy gross margin covers a lead painter's premium, and the owner's time is worth more quoting and booking than rolling. Below that, the owner usually paints. Above it, whether to keep painting is the owner's call.
What is the first thing a painting owner should delegate?
The phone. Not the painting, not the estimating. A missed call is a lost job and it happens most when you are working. A missed-call text-back, one inbox, and a person or service that answers in business hours gives back more hours and revenue than any other single change.
What is the difference between a painting business and a painting job?
A business runs on systems and people, so it can run a month on its own and it could be sold. The test is whether the leads, quotes, scheduling and cash come through systems and people, or through one phone. Under $1M, most of it still runs through the owner's phone. That is the first part to move onto a system.
Do I need a coach to build the systems?
No. You need a plan, the systems, and someone who has done it holding you to a weekly move. Some owners do that alone. Coaching-Led at Growth Recon AI is $597 a month for the ones who want the weekly call and the playbook. The Engine builds the systems for you if you would rather not. Coaching-Led is month to month. The Engine has a 3-month minimum, then month to month. Price is on the page for both.
How long does it take to move from stage one to stage three?
Twelve to twenty-four months from stage one to stage three for most owner-operators, faster if the phone and follow-up are fixed in the first month. Stage four is a hiring problem more than a marketing one and depends on finding an estimator you trust.
