The winter pipeline. Keeping a painting crew busy from November to March.
Exterior work dies in November across most of the country and most painters respond by cutting the marketing budget in December, which is exactly backwards. The painters who run flat through winter switch the machine in October, text past customers first, wake up every estimate that went quiet in summer, push cabinets before the holidays, and sell spring in January at a locked price. Month by month, below.
What does a painter do each month from October to March?
Switch the machine
Exterior search campaigns off by mid-month in cold states. Interior and cabinet campaigns on. Meta creative changes to kitchens and living rooms. Website homepage leads with interior.
Past customers first
Text every customer from the last three years: winter interior slots, a held price, a photo of their own exterior job. Cheapest leads of the year come from this one message.
Reactivate the dead estimates
Every estimate that went quiet since May gets the 90-day touch: "Winter interior schedule is open, same price holds." Twenty to thirty percent of parked estimates book here.
Realtor and paint-store round
Realtors have listings sitting through winter that need a repaint to sell. Paint stores have contractor lunches nobody attends in November. Go.
Cabinets and the holidays
Kitchen refinishing before guests arrive is a real deadline. A cabinet-only Meta campaign to the neighbourhoods you painted in summer, with a finish-by date.
Book spring now
Spring exterior slots at a locked price with a deposit. Fills April and May while the competition is asleep, and funds February.
Commercial and property managers
Offices, restaurants and rentals repaint in the dead months because it is quiet for them too. One outreach list, one offer, one month.
Turn the exterior machine back on
Search campaigns on, homepage flips, the spring bookings from January start. The crew never stopped.
Why does cutting the budget in December cost you February?
Because every lead source has a lag. A search campaign paused in December produces nothing in January. A past-customer text sent in October produces interior jobs in December. Spring bookings sold in January produce April. The painter who cuts in December is not saving money in December, they are cancelling March. Shift the budget toward the cheap end of the leads list and toward interior, and keep it running.
Base Coat Marketing's 2026 data on painting contractors put it plainly: in a flat year, the painters that spread marketing across channels grew 10 to 20 percent, and the winter switch was the difference.
Questions painters ask about winter
How do painters get leads in winter?
By switching, not cutting. Exterior campaigns off in October, interior and cabinets on, a winter offer to past customers first, every quiet estimate from summer reactivated, realtors and paint stores visited, cabinets pushed before the holidays, spring exterior booked in January at a locked price, and commercial work in February. Painters who do this run flat through winter. Painters who cut the budget in November spend February with an idle crew.
What painting work is there in winter?
Interior repaints, cabinet refinishing, trim and doors, rental turnovers, real estate listings that need to sell, offices and restaurants that are quiet, and any exterior in the southern states. Interior alone is enough to keep a crew busy if the pipeline was built in October.
Should a painting company advertise in winter?
Yes, differently. Exterior search ads in February in most states are paying summer click prices for leads that want to wait for May. Interior and cabinet campaigns, especially on Meta where a kitchen photo sells the job, cost less in winter because most painters have stopped bidding.
How do I keep my painting crew busy in the slow season?
Build the winter pipeline in October, not December. The four sources that fill it fastest: past customers with a held-price interior offer, parked estimates from summer, realtor listings, and a cabinet campaign with a holiday deadline. Then book spring exterior in January so March is full before it arrives.
When should painters stop running exterior ads?
When overnight temperatures drop below what your products cure at, usually mid-October in the north and late November in the middle states. Keep them running year round in the south and west. Switch the budget to interior the same day, do not pause it.
Is winter a good time to book spring painting jobs?
The best time. A locked price and a deposit in January gets a homeowner a guaranteed April slot and gets you February cash flow and a full spring calendar before a single competitor has started advertising.
